How to Use the Template — Step by Step

Download and open in Excel

Click the download button above. Open the .xlsx file in Microsoft Excel (2016 or later) or upload it to Google Sheets via File → Import. All formulas work in both environments. Do not open in Apple Numbers — formula compatibility is limited.

Read the START HERE tab first

The orange tab has the user guide, colour-coding legend, and definitions for every KPI. It takes three minutes to read and saves significant confusion later. The two-minute investment is worth it.

Enter your raw data in Monthly Input (blue cells only)

Go to the blue tab. Fill in the blue cells only — sessions, clicks, impressions, leads, MQLs, SQLs, customers, ad spend, revenue, and email metrics — for each month you have data. The sample data (Jan–Feb) is pre-filled to show the expected format; replace it with your own numbers. Never overwrite the grey cells — those are auto-calculated formulas.

Review your KPI Dashboard

Switch to the green KPI Dashboard tab. All KPIs update instantly based on your Monthly Input data. Check the Status column — 🟢 means the metric is within 10% of target, 🟡 means it’s 70–89% of target and needs watching, 🔴 means it’s below 70% and needs action. The MoM Change column shows month-on-month percentage movement for every metric.

Fill in Channel Breakdown

On the purple tab, enter sessions, leads, ad spend, and revenue per channel (Organic, Google Ads, Meta Ads, Email, Referral). CPL, CPC, ROAS, and ROI % calculate automatically per channel — this is where you find out which channel is actually earning its budget and which isn’t.

Set your annual targets

Go to the amber Targets vs Actual tab. Enter your annual targets in the blue cells. YTD actuals pull through automatically from Monthly Input. The % Achieved and On Track? columns update immediately, along with the visual progress bar for each KPI.

Update monthly — takes under 15 minutes

At the start of each month, return to Monthly Input and fill in last month’s numbers. The entire dashboard, channel breakdown, and targets tracker update automatically. The whole process takes 10–15 minutes once the initial setup is done.

Understanding the RAG Status System

The traffic-light system in the KPI Dashboard is formula-driven — it updates automatically every time you refresh your Monthly Input data:

For KPIs where lower is better — CPC, CAC, CPL, Bounce Rate, Ad Spend — the logic is reversed: the RAG system flags when the metric is running higher than target, rather than lower. This is pre-configured in the template; you don’t need to change any formulas.

Tips for Getting the Most Out of the Dashboard

  • Change the default targets to your real numbers. The pre-filled targets (Total Leads: 4,000/year, ROAS: 4.0x, CAC: $250) are illustrative — update the blue Target cells on both the KPI Dashboard and Targets vs Actual tabs with your actual business targets
  • Update Monthly Input within the first week of each month, while the previous month’s platform data is still fresh and before it gets buried under the current month
  • Use the Channel Breakdown tab for budget reallocation decisions. If Organic SEO has a CPL of $12 and Google Ads has a CPL of $68 in the same month, that’s the data point that justifies a budget shift — not a gut feeling
  • Share the KPI Dashboard tab, not the Monthly Input tab, when presenting to stakeholders. The dashboard gives executives the status view they need; the raw input numbers rarely add clarity in a leadership review
  • Keep at least two months of data populated before drawing conclusions from the MoM change column — one month of data makes that column meaningless

Frequently Asked Questions

Yes — upload the .xlsx file to Google Drive and open it with Google Sheets (File → Import, or right-click → Open With → Google Sheets). All 204 formulas are built using Excel-2007-era functions (SUMIFS, IFERROR, AVERAGE, REPT) that Google Sheets supports natively. The RAG status emojis and tab colours will carry over; conditional formatting may need minor adjustment if you want to add your own rules on top.
Only edit the blue cells — they’re the input fields for your raw data. Grey cells contain auto-calculated formulas and should never be overwritten with values; doing so breaks the calculation chain. On the KPI Dashboard tab, the Target column (column F) is also editable in blue — update those with your real business targets. Everything else calculates automatically.
Two places: on the KPI Dashboard tab, column F (Target) has pre-filled annual targets in blue — click any cell and replace the number with your real target. On the Targets vs Actual tab, column B (Annual Target) does the same thing. The RAG status indicators and % Achieved calculations update immediately once you enter your targets. The pre-filled numbers are illustrative only.
Yes. To add a KPI to Monthly Input, insert a new row within the appropriate section group and format it to match the existing blue input cells. Then reference that new row in the KPI Dashboard with the same formula pattern as existing metrics (=Monthly Input’!C[row]). To add a channel, insert a row in the Channel Breakdown tab between the existing channels and the totals row — the SUM formulas at the bottom will automatically include the new row if you insert within the range.
ROAS (Return on Ad Spend) = Revenue from Ads ÷ Ad Spend. A ROAS of 4x means every $1 spent on ads generated $4 in revenue. The template uses 4x as the default target, which is a commonly cited baseline across e-commerce and lead generation. However, “good” ROAS depends heavily on your margin — a high-margin product may be profitable at 2x ROAS, while a low-margin business may need 8x or higher to net a profit after cost of goods. Adjust the target on the KPI Dashboard to reflect your actual margin requirements.
